Commercial Flat Roof Repair and Leak Investigation

Water enters a low-slope roof in one place and appears somewhere else entirely, which is why so many commercial roof repairs do not stop the leak. We investigate before we quote, document the actual entry point with photographs, and tell you plainly whether you are looking at a repair, a restoration or a replacement — including when the honest answer is the smaller job.

We diagnose before we price. A quotation produced without finding the leak is a guess about your building, and you pay for the guess twice: once for the repair and again when the water comes back. The assessment finds the entry point and documents it, and the scope follows from what is actually wrong rather than from what is easiest to sell.

Finding the leak is the job

Water does not enter a building where it appears. On a low-slope roof it enters at a defect, travels laterally along the top of the deck, through insulation joints, along a steel flute or a deck seam, and drops through the first opening it finds — which can be many feet from the entry point and on a different side of the building. A contractor who seals whatever looks worst nearest the interior stain has a good chance of being wrong, and every wrong repair costs the owner money and credibility.

Proper leak investigation works backwards. We start inside, at the actual point of appearance, and establish what is directly above it: which structural bay, which deck direction, what mechanical equipment, what penetration. Then we work the roof systematically outward from the most probable sources rather than randomly. Where the path is genuinely ambiguous we use water testing in controlled sections, and on larger or repeatedly problematic roofs we use infrared or capacitance moisture scanning to map where the insulation is wet, because the wet area tells you where water has been living even when the entry point is not obvious.

What actually leaks on a commercial flat roof

Penetrations and curbs

The single largest category. Pipe boots harden and crack, pitch pans dry out and shrink away from the pipe they were supposed to seal, and equipment curbs get re-flashed by whichever mechanical contractor last swapped a rooftop unit. On an older roof with a decade of tenant fit-outs, the penetration population is the most likely source of any given leak.

Perimeter, coping and edge metal

Where the membrane terminates, water gets a second chance to get in. Coping joints open with thermal movement, edge metal fasteners back out, termination bars lose their sealant, and on masonry parapets the wall itself becomes the leak path — water enters through failed mortar or a cracked cap, travels down inside the wall and shows up at the roof line looking exactly like a roof leak.

Drains, scuppers and ponding

A blocked drain converts a roof into a basin. Beyond the immediate risk of water finding a defect it would otherwise never reach, standing water accelerates membrane degradation, voids most warranties past a stated period, and adds structural load. Drain assemblies also leak at the clamping ring and at the connection to the leader, both of which are inside the roof assembly and invisible from above.

Seams and laps

Cold welds on TPO and PVC, and adhered seams on older EPDM. These tend to open progressively rather than all at once, which is why a seam problem often presents as an intermittent leak that appears only in wind-driven rain.

Traffic and mechanical damage

Punctures from dropped tools, abrasion along unmarked service routes, damage from equipment set directly on the membrane, and cuts from work by other trades. Roofs serving a lot of equipment take a lot of this, and the damage is concentrated in predictable places.

Not the roof at all

A meaningful share of the leak calls we take are not roof leaks. Condensation on uninsulated ductwork and piping, HVAC condensate pan overflow, failed sealant at windows and wall panels, and plumbing above a ceiling all produce ceiling stains that look identical to a roof leak from below. We would rather tell you that and take no work than sell you a repair that does not stop the water.

Temporary versus permanent repair

Both have a legitimate place, and the mistake owners make is confusing one for the other. A temporary repair — a dry-in patch, a mastic and fabric detail, a tarp over a compromised area — exists to stop water entering the building today while a real solution is planned, priced and approved. It is the right call in the middle of a storm, in weather that prevents proper installation, and when a board or an owner needs time to fund the permanent work.

What it is not is a repair. Mastic applied over a wet, dirty surface in the rain will fail, sometimes within weeks, and a building maintained on a diet of emergency mastic accumulates layers of failed material that make the eventual permanent repair harder and more expensive. When we do temporary work we tell you it is temporary, we put the permanent scope in writing at the same time, and we date it so nobody forgets what is holding the roof together.

A permanent repair means removing the failed material back to sound substrate, drying or replacing wet insulation in the affected area, and rebuilding the detail in compatible materials welded or bonded to the existing membrane. It costs more than mastic and it lasts.

Repair, restore or replace: how to decide

This is the question every owner is actually asking, and it has a factual answer rather than a matter of opinion. Three variables decide it.

Where the answers point to restoration we say so, and where they point to replacement we say that too, including when the smaller number is the right one. Our repair reports carry a remaining-life estimate and a recommended budget year, because a manager needs that far more than they need a quotation for the patch.

How a repair investigation works

  1. Interior review and leak history. We start where the water appears, take the history from your engineer or maintenance staff, and establish what sits directly above the affected area. Guessing from the roof down wastes everybody's time.
  2. Systematic roof investigation. Penetrations, perimeter, drains, seams and transitions inspected and photographed in order of probability, with controlled water testing or moisture scanning where the path is ambiguous.
  3. Written findings with photographs. You get the actual entry point documented, the cause identified, the repair scope priced, and an honest statement of what else on the roof is close to failing so nothing ambushes you next quarter.
  4. Repair, and a recommendation you can budget from. Permanent repair in compatible materials back to sound substrate, plus a remaining-life estimate and a recommended budget year for the larger decision when one is coming.

What you should expect from a repair contractor

Repair work is where commercial owners are most often let down, because the amounts are small enough that nobody scrutinizes the contractor and large enough to matter across a portfolio over years. The things worth insisting on are modest. A written finding with photographs after every visit, so you can answer your tenant with facts rather than reassurance. A clear statement of whether a repair is temporary or permanent, and how long a temporary one can be relied on. And an honest note when the roof is nearing the point where repair money stops being a good use of the budget.

The compliance side does not relax because the job is small: certificate of insurance with your entities named as additional insureds, workers' compensation in force, a documented safety approach, and licensure held where the building is — MHIC #111971 in Maryland. Anyone sending an unaccompanied technician onto a commercial roof without those is exposing you rather than themselves.

Stopping the same leak from recurring

Most of the repeat leaks we are called to are structural in the organizational sense rather than the physical one. Nobody controls who goes on the roof, so mechanical, sign, telecom and satellite contractors cut and drill it without anyone knowing. Nobody clears the drains, so every heavy storm tests details that were never meant to sit under standing water. And nobody keeps a roof file, so each new manager starts from zero. All three are solved by a maintenance program, which is why we push it harder than we push replacement.

Flat roof repair questions

Why can't you just tell me what the repair costs over the phone?

Because until somebody has found the leak, there is no scope to price. A number given over the phone is either padded to cover the worst case or optimistic enough to require a change order, and both are bad for you. The assessment establishes what is actually wrong, and the price follows from that.

We keep repairing the same area. Why does it come back?

Usually one of three reasons. The original diagnosis was wrong and the real entry point is elsewhere, so the repair was never going to work. Or the repair was mastic over a wet surface, which fails. Or the underlying condition is drainage rather than a defect, in which case every detail in that area will keep failing until the water stops standing there. A proper investigation distinguishes between them.

Is it worth repairing a roof that is near the end of its life?

Often yes, as a deliberate bridge rather than a fix. If a roof has two or three years left and replacement needs to land in a specific budget year, targeted repairs that keep the building dry until then are a rational use of money. What is not rational is spending repair money year after year on a roof that should have been replaced, without anyone ever running the comparison. Our reports give you the numbers to run it.

Can you repair a roof that somebody else installed, without voiding the warranty?

It depends on the warranty. Many manufacturer warranties require that repairs be performed by a contractor approved for that system, and unauthorised work can void coverage. Send us the warranty document before we touch the roof. Where the warranty is still live we will tell you to call the warranty holder even though that means we do not get the work, because the alternative is costing you far more than the repair.

What is a moisture survey and when do we need one?

It maps where water is sitting inside the roof assembly, using infrared thermography, capacitance meters or nuclear scanning, verified with core cuts. You need one before any restoration or recover decision, before any large replacement so you know whether insulation can be salvaged, and any time leaks are widespread rather than localised. It is a modest cost that routinely changes a six-figure decision.
