In a bathroom, everything expensive happens before the tile

A bathroom is the only room in a house that is deliberately flooded several times a day. Every dollar that matters is spent below the surface you will look at — on stiffness, on slope, on a waterproof plane, and on one afternoon of testing that either happens or does not.

The short answer

What actually makes a bathroom build luxury rather than just expensive?

Four things, none of which you can see when it is finished. First, structure: the floor has to be stiff enough for the surface going on it, and the accepted limits are deflection no worse than L/360 for ceramic tile and L/720 for natural stone, which frequently means work under the subfloor before any tile is ordered. Second, a continuous waterproof plane in the wet area, built from a bonded membrane meeting ANSI A118.10 rather than from cement board and optimism, with the shower floor sloped at least a quarter inch per foot to the drain. Third, a 24-hour flood test on the pan before a single tile is set, photographed. Fourth, movement joints where the tile meets a wall, a change of plane or a different material, because tile assemblies move and the crack always appears where it was not allowed to. Stone, brassware and cabinetry are what you choose. Those four are what you are paying for.

A bathroom is a wet room pretending to be a dry one

Tap a tiled shower wall with a knuckle, moving across it. Most of it will answer with a short dull knock. Then you will find a patch that answers hollow, like a drum, and that is a void behind the tile where the mortar never made contact. Water gets into voids. Voids are where failures start. Once you have heard the difference you can hear it in a hotel, in a showroom, in a house you are being sold.

That knock is a good introduction to the subject, because it is the whole subject in miniature: everything that determines whether a bathroom lasts is behind the finish, and almost all of it is checkable while the work is happening and never afterwards.

This is the only room in the house you deliberately flood, several times a day, for thirty years.

Think about what is actually being asked. A shower puts warm water under pressure against a vertical surface, several times daily, indefinitely. Steam drives water vapour into every material in the room. The floor is asked to be flat enough for stone and stiff enough that stone does not crack, while sloping precisely enough to drain. And the whole assembly usually sits directly above a ceiling somebody looks at.

A bathroom that fails does not fail dramatically. It fails as a hairline crack in the grout at the base of the curb, then a slightly musty smell, then a faint brown ring on the ceiling below, eighteen months after the photographs were taken. By then the repair means removing tile you chose and cannot match.

Structure and stiffness

The floor has to be stiff enough for the finish. The accepted limits are deflection no worse than L/360 under load for ceramic tile, and L/720 for natural stone — stone is far less forgiving of movement. On an older house that can mean sistering joists, adding blocking, or reducing the span before anything else happens.

Fails when: Stone specified onto a floor that was fine for vinyl. The tile does not fail immediately; it fails as a crack running across the room in the second winter.

Blocking, and where it goes

Solid backing inside the wall for everything that will be hung on it: grab bars now or later, a wall-hung vanity, a heavy mirror, a frameless glass panel, the shower valve, a niche. Blocking is cheap while the wall is open and impossible afterwards.

Fails when: No blocking for a grab bar because nobody asked. Adding one later means opening a finished tiled wall.

Rough plumbing and the mixing valve

Drain relocation and supply, and a pressure-balancing or thermostatic mixing valve at the shower, which is a code requirement rather than a luxury: it prevents the scald when a toilet flushes elsewhere in the house.

Fails when: An old two-handle valve retained to save money behind a wall that will never be opened again.

The sloped substrate

The shower floor must fall to the drain at not less than a quarter inch per foot, formed either as a mortar bed or as a pre-sloped tray. This is geometry, and it is either right or it holds water.

Fails when: A flat or under-sloped floor, so water stands in a corner. Standing water in a shower is a mould and grout failure with a start date.

The waterproof plane

A continuous bonded membrane across the shower floor and up the walls to the required height, tied into a bonding-flange drain so the membrane and the drain are one system. Sheet or liquid-applied, both meeting ANSI A118.10, both continuous around corners, the curb and every penetration.

Fails when: Cement board treated as if it were waterproof. It is a substrate, not a membrane, and water goes through it.

Decoupling where it is needed

An anti-fracture or decoupling layer between the substrate and the tile on floors that may move — over a slab with cracks, over radiant heat, over a large span. It lets the substrate move a little without transmitting that movement into the tile.

Fails when: Omitted on a floor with a known crack, which then reappears through the new tile in exactly the same line.

Setting the tile properly

The right mortar for the tile size, back-buttering large format, and coverage checked rather than assumed — the accepted standard is 95 percent contact in wet areas. Coverage is what stops voids, and voids are what the knuckle test finds.

Fails when: Spot-bonding large tiles on five dabs of mortar. It sets fast, it looks perfect, and it is hollow.

Grout, and movement joints

Grout is a filler, not a waterproofer. What actually prevents cracking is movement joints — a soft joint of sealant rather than grout wherever tile meets a wall, turns a corner, changes plane or meets a different material, plus field joints on large runs.

Fails when: Grout run hard into every internal corner. The assembly has nowhere to move, so it relieves the stress by cracking, always at the change of plane.

Ventilation, ducted outside

An exhaust fan sized for the room, ducted to the outdoors in insulated duct with a short run and a proper exterior termination. Minimum continuous and intermittent rates are set by code and they are minimums.

Fails when: A fan discharging into the attic. That is the wettest air in the house aimed at cold sheathing every single day — see what that does to a roof deck.

Nine layers, and the client chooses two of them. Tile and fittings are the visible decisions and they are genuinely important to how the room feels. But if the proposal in front of you spends four pages on finishes and one line on waterproofing, the money is being allocated to the part that photographs rather than the part that lasts.

The one test that tells you everything

Before a single tile goes on the shower floor, the drain is plugged, the pan is filled with water to just below the top of the curb, the level is marked, and it is left for 24 hours. Then it is checked — the level in the pan, and the ceiling below.

That is a flood test. It costs a bucket of water and a day of the schedule. It is the only moment in the whole build where the question "is this shower actually waterproof?" has a definitive answer, and after the tile goes on it can never be asked again.

Ask for the photograph of the flood test. It is the single highest-information question you can put to anyone building you a bathroom.

The reason it is such a good question is that it is not really about the water. A contractor who flood tests as standard has a waterproofing system they are confident in, a schedule with a day of slack in it, and a habit of documenting stages. A contractor who has to be asked, or who explains why it is not necessary on this job, has told you about all three. There is no version of this where the answer is uninformative.

What a flood test does not cover: the walls. It tests the pan, the drain connection and the curb, which is where the majority of shower failures start. The walls are verified by inspection while the membrane is exposed — continuity at corners, at the curb, around the valve and at the niche — which is the other set of photographs worth asking for.

The three details that separate the trades

The niche

A recessed shelf in a shower wall is a hole cut through the waterproof plane in the wettest part of the room, and it is often built as a decorative afterthought. Built properly it is waterproofed as a continuous box with the membrane carried into and around it, and its shelf is sloped slightly forward so water runs out rather than sitting in the back corner. Nothing structural passes through the membrane to support it. Built as an afterthought, it is a framed box lined with cement board, with a level shelf holding a permanent puddle and a fixing screw through the back of the waterproofing.

The curbless shower

A flush entry with no curb is the defining luxury detail of the last decade and it is a structural decision, not a finish. To get a sloped pan and a drain assembly inside the floor thickness with no step, the framing under it usually has to be dropped or notched, which on an upper floor means engineering rather than carpentry. Done properly it is beautiful and it is genuinely accessible. Done by building up the rest of the floor to meet it, or by robbing slope to make the numbers work, it is a shower that sends water out into the room and a floor that never quite drains. If someone offers you curbless without a conversation about what is under the floor, that is the conversation to insist on.

The linear drain

A slot drain along one wall lets the floor fall in a single plane instead of four, which is what makes large-format tile possible on a shower floor at all — a traditional centre drain needs the floor cut into four sloping triangles, and big tiles do not do that. The trade-off is that a linear drain has to be set dead level along its length and the single plane has to be right, so there is nowhere to hide an error. It is a detail that rewards a good tile setter and punishes a fast one.

The most useful thing to know before you talk to anyone: keeping the fixtures roughly where they are is the biggest saving available in a bathroom and it costs you nothing in quality. Moving the toilet is the single most expensive decision in the room. If the budget is tight, move nothing and spend the difference on the waterproofing and the tile setting — not the other way round.

Permits, inspections and who is allowed to do what

A bathroom remodel that moves plumbing or alters electrical almost always needs a permit in both Maryland and Virginia, and the requirement is set by your county or city rather than by the state. That is not an obstacle to route around; it is a second set of eyes on the parts of the job you cannot see, at a moment when they are still visible. A rough-in inspection happens exactly when the waterproofing, the blocking and the pipework are open.

Plumbing, electrical, gas and mechanical work on our projects is performed by licensed trade partners, under permit and inspected. Those trades are licensed separately from general contracting because the consequences of getting them wrong are not cosmetic, and any contractor who offers to have their own crew handle the plumbing to save a permit is offering you the thing you least want.

Ask who is pulling the permit, and get the answer in writing. If a homeowner pulls the permit for work a contractor is performing, the homeowner has taken on the responsibility for the work meeting code. That arrangement exists and it is occasionally legitimate, but it should be a decision you made knowingly rather than a form you signed at a kitchen table.

Finish selections belong in a schedule with model numbers. Everything below the finish belongs in the scope, with the standard it is built to, because it is the part you will never be able to check again.

How to tell whether a contractor is cutting this corner

“Waterproof the shower”

A category covering everything from a properly bonded membrane system to a coat of paint-on sealer over cement board. The difference in outcome is total and the difference in the sentence is nothing.

Ask instead: which product, and does its data sheet say ANSI A118.10?
“Cement board is waterproof”

It is not. It is a stable substrate that does not rot, which is a different and lesser claim. Water passes through it, and a shower built on that assumption is relying on grout as its waterproofing.

Ask instead: what the continuous waterproof plane is, and where it terminates.
“We do not really need to flood test”

It costs a bucket of water and a day. The only reasons to skip it are schedule pressure or a lack of confidence in the waterproofing, and neither is a reason you want operating on your shower.

Ask instead: for a 24-hour flood test with a photograph, written into the schedule.
“Tile allowance: 12 dollars per square foot”

An allowance is a placeholder, not a price, and it is the most common mechanism by which a bathroom finishes over budget. The number is chosen to make the proposal competitive.

Ask instead: to select the actual tile now and have it priced by name, or to have the allowance stated with the exact quantity it assumes.
“The fan vents into the attic”

That is the wettest air in the house being pumped at cold sheathing every day. It is a roof problem, an insulation problem and a mould problem, created by a five-dollar decision.

Ask instead: for insulated duct to an exterior termination, with the shortest run available.
“We can do curbless, it is just tile work”

A flush entry needs a sloped pan and a drain inside the floor thickness with no step, which on an upper floor is a framing and sometimes an engineering question rather than a tiling one.

Ask instead: what happens under the floor to make the slope, and who is signing off on it.

Why are bathroom remodels so expensive for such a small room?

Because a bathroom has the highest density of trades and requirements of any room in a house. In a space of perhaps 50 square feet you are touching structure, plumbing supply and waste, electrical, mechanical ventilation, a continuous waterproofing system, and a tile installation with tolerances tighter than anywhere else in the building — plus permits and inspections. Every one of those has to be sequenced around the others in a room too small for two trades to work in at once. The cost is in the coordination and the invisible layers, not in the square footage.

What is a shower flood test and should I insist on one?

The drain is plugged, the pan is filled with water to just below the curb, the level is marked, and it is left for 24 hours before any tile is set. Then the level and the ceiling below are checked. It costs a bucket of water and a day of schedule, and it is the only point in the whole project where the question of whether the shower is waterproof has a definitive answer. Is cement board enough, or do I need a waterproofing membrane?

You need a membrane. Cement board is a substrate that does not rot or swell, which is genuinely useful and is not the same as being waterproof — water passes through it. A shower needs a continuous bonded waterproof plane across the floor and up the walls, tied into a bonding-flange drain so the membrane and the drain are a single system, using either a sheet or a liquid-applied product meeting ANSI A118.10. If the only thing between your shower water and the framing is cement board and grout, the assembly is relying on grout as waterproofing, and grout is a filler.

Can I have natural stone on my bathroom floor?

Usually, but it is a structural question first and a selection question second. Natural stone is much less tolerant of movement than ceramic or porcelain, and the accepted limit for stone is subfloor deflection no worse than L/720, against L/360 for ceramic tile. On older Maryland and Virginia housing stock that frequently means work below the floor — sistering joists, adding blocking, reducing the span — before any stone is ordered. A contractor who takes a stone order without assessing the floor is selling you a crack in the second winter, and it will run across the room in a line.

Who does the plumbing and electrical on a United Developers bathroom?

Plumbing, electrical, gas and mechanical work is licensed separately from general contracting in both Maryland and Virginia because the consequences of getting it wrong are not cosmetic, and that qualifier appears on every scope we write for a reason. If a contractor offers to have their own crew do the plumbing and skip the permit, that is the opposite of a saving.
